Practice Management System

The Practice Management System (PMS) is a practical method for achieving the business success you have always envisioned. Phase 1 - Foundational Tools
The objective is to have you focused, clear on priorities and issues, healthier as a leadership team, and armed with tools to help you gain more from your business.
Regardless of how you started your business, getting to the next level requires the right structure. And equally important is how you hold people accountable. In most small businesses, people wear multiple hats. That's not an issue in and of itself, however how you hold people accountable based on the hat they are wearing when doing a task is. We help you structure your business in such a way that whether you have 2 employees or 200, the business has the right structure (seats on the bus) and people know what they are supposed to do when sitting in that seat (responsibilities/roles).
As with any organization there are hundreds of things to do all the time. Getting clear on what items are the most important are paramount. We'll establish a set of priorities with a proven system to focus on what's most important and drive home the habits of highly successful small businesses.
Problems arise in every business. And there are many types of problems that find there way into our day. Now that we know who we are, what we are and where we are going and our marketing strategy to get us there, we are going to predict what we will look like in just 2 or 3 years. While it's still all part of creating that vision, it is the doorway to the plans you'll create for the coming year.
Annual Plan - Actionable Goals To Hit Desired Revenue & Profits
With the annual plan, we are formulating the plan of action for the coming year. We'll define what we need to get done this year to be on track to achieve our bigger plans.
Quarterly Goals - 90 Day Goals That Make Annual Plans Possible
As we move closer to today, we look at the 90 day world you live in. We state what we believe are the things we need to get done in the next 90 days and that becomes the only things we focus on as a team so we can focus properly and stay on track to achieve our annual plan. Think of this as chunking down the annual plan into manageable bite-sized pieces.
Problems - Raise Them, Discuss Them, Solve Them Permanently
It is important that we flush out all of your problems so that we can tackle them one at a time at the appropriate time and not sustain the fire fighting mode we typically operate from. There are company problems, departmental problems and individual problems that must be dealt with. We'll teach you to identify them and show you how to deal with them properly, in the right setting. Basically, we'll transform you from a firefighter to a fire prevention specialist!
Phase 3 - Execution
This phase is all about executing. We can facilitate your quarterly and annual meetings for as long as you need us. Or, we can teach you to do it yourself. Our goal is to get you self sufficient as soon as possible. The better you are at conducting these sessions, the better your team will cohesively come together with every rowing the boat in unison.
Our job is not to find ourselves deeper into your organization; rather it's to implement the system and get out of your way so you can run your business. Clients range in how long they choose to work with us and we can always come back and help out down the road should you feel you need an experts hand in guiding one or more of your meetings. We are here to help where and when you need us.
At your quarterly full day meetings, you will review your prior quarterly goals and see how you did last quarter. Then you will review the entire One Page Strategy making sure everyone is on board with the plan for our company. In each quarterly session you will do an exercise to “pull it all together”, review the big picture and see the progress you've made. Next you will review the basics to make sure you are mastering them. You then establish new goals for the next quarter. Lastly you will tackle all the key problems and set the tone for the next 90 days.
At your annual meeting, you will review your prior Annual Plan and Q4 quarterly goals. Your aim here is to see how well you predicted your year and create your plan for the next year and for the next quarter (Q1). This is an excellent time to work on building your team camaraderie as well. Coming out of your meeting, your team will be energized to tackle the challenges of the day and help your entire staff get on board with your plans.

Documenting your business processes can be often times daunting. Where do I start? What is important? What can I skip? What will help me maximize my time doing this? All of these questions are valid and make what is seemingly straight forward feel complicated. It's not. It's a matter of identifying your core processes and knocking them out. The TSG Process Documenting Way
The objective is to get 100% of your "core" business processes documented. Do you realize that 80% of your daily activities constitute about 20% of all the processes you undertake in your business? It's true. It all starts with defining what is core to your business, and attacking the effort there. Here's how we do it!
Scope - Define your core processes
No matter what size of a company you have, identifying the core processes to the business is paramount. And when you know the processes that make up 80+ percent of your daily activities, you are on track. We help you determine what's core to your business and create what we call your "Top Level Overview" showing the core processes and what you need to document to get the biggest bang for your effort.
Recorded Sessions - Record your people telling us what they do
Look, you want to get this stuff out of your head and on to paper as fast as possible. But because you do these things everyday (or practitioners in your business do), you tend to leave out what we call your unconscious competence steps. These are the things you do so well, you don't even think about it. Therefore, you tend to miss that when documenting. Why is that a problem? Because you want others to replicate your consistent results. How can they if they aren't fully aware of everything you do to produce your work products. We help you identify where you have those moments and we get you to state them so we have it recorded. Then it's time for our team to go to work. Whenever possible, we have you do your own recordings and we can pick up from there. By recording yourself doing tasks, even the tacit unspoken items are caught on the recorder so we can create better processes and have the recordings for your staff to use as training.
Transcription - Create draft processes
We take our recorded sessions and convert it to text so we can create the draft processes from it. We are skilled at creating order out of the conversational aspect of you telling us your processes. Not only do we capture your steps for each process, we also capture the requirements to do it, any pre-work required, and other aspects, like: Purpose, Initiating Event, Goal (work product), Metrics, Who Performs, and the Tactics used to conduct a particular process. If you record your own, you'll do this too because we'll show what we are looking for to make the best possible recording you can.
Complete - Finalize 1st draft of your processes
Through a series of iterations, we work with you to make sure your process codifies exactly what you do so others can do it too. Whether you want to cross train people to allow for time off, or hire new people when you have the need to delegate and elevate your team, having accurate processes to ensure an easy transition is critical to your long term growth and success. Once you give us the thumbs up on a process, it's time to prepare for use.
Diagram - Create work flow diagrams of each process
We know that most people prefer a visual work flow over written text. The way we see it, any good process system shows you both. We create a work flow diagram depicting the steps you approved. In addition, we include what's required for that process and when applicable, what pre-work activity(s) might be needed. Upon completion, you have a one page diagram that your team can easily access and print if desired. Once we are done, if any videos are needed to help shore up the training into a more robust system, we let you know so you can create or recreate them.
Deploy - Make your processes available to your people on multiple devices
Now that you have a handle on your core processes, it's important that you get them into the hands of your practitioners. While traditionally, you might see companies use a printed binder system, it's far too difficult in today's fast paced world to keep it up to date. That's why we load all your documentation on a platform called "Doc&Do". It's simple to use, easy to create your desired processes on it, and add all your diagrams. Not to mention, you can also create a video training and add it right with the process. Then you get to decide who has access to each process, or group of processes. It's pretty cool, but more importantly, you can make updates on the fly and for 1 full year, we'll update your diagrams as part of our service to you. It's what makes your processes and your training come to life for your business.
